Alex Schulz is the Founder of Atlisco and an Amazon Growth Partner who helps established brands grow more profitably on Amazon.

He says many brands focus on increasing sales, but in reality, they often end up selling more while keeping less because of rising advertising costs, deeper discounts, margin pressure, and increasing operational expenses.

For him, the goal is not to maximize revenue. The key is understanding how advertising, pricing, conversion rate, inventory costs, Amazon fees, and contribution margin are connected, and building profitable growth within that system.

In this interview, we asked Alex Schulz why Amazon brands often struggle to improve profit despite revenue growth, which metrics PPC should be viewed alongside, and what needs to change when a brand grows from $50K per month to $500K per month.


Q1. Alex님은 Amazon 성장에 대해 ‘수익 우선’ 접근을 자주 말씀하십니다. 왜 많은 Amazon 브랜드는 매출은 성장하지만, 여전히 이익 개선에는 어려움을 겪는다고 보시나요?
많은 Amazon 브랜드는 가장 보기 쉬운 지표인 매출에 집중합니다.

문제는 매출만으로는 그 비즈니스가 실제로 더 건강해지고 있는지 알 수 없다는 점입니다. 저는 매출이 두 배로 늘었지만, 실제로는 더 적은 돈을 버는 브랜드들을 많이 봤습니다. 광고비가 늘어나고, 할인은 더 공격적으로 진행되고, 마진은 압박을 받고, 운영비는 매출보다 더 빠르게 증가했기 때문입니다.
Amazon은 노출을 보상합니다. 하지만 그 노출은 그 뒤에 있는 경제성을 이해하지 못하면 매우 비쌉니다.
목표는 매출을 극대화하는 것이어서는 안 됩니다. 목표는 수익성 있는 성장을 극대화하는 것이어야 합니다.
이는 광고, 가격, 전환율, 재고 비용, Amazon 수수료, 기여이익이 어떻게 함께 작동하는지 정확히 이해해야 한다는 뜻입니다.
건강한 마진으로 월 10만 달러를 만드는 브랜드가, 거의 이익을 내지 못하면서 월 20만 달러를 만드는 브랜드보다 더 강한 위치에 있는 경우가 많습니다.

성공적으로 확장하는 브랜드는 이익을 핵심 KPI로 보고, 매출은 건강한 시스템의 결과로 바라보는 브랜드입니다.

Q1. Alex, you often talk about a profit-first approach to Amazon growth. Why do many Amazon brands grow sales but still struggle to improve profit?
Many Amazon brands focus on the easiest metric to see: revenue. 

The problem is that revenue alone does not tell you whether the business is actually becoming healthier. I have seen brands double sales while making less money because advertising costs increased, discounts became more aggressive, margins got squeezed, or operational costs grew faster than revenue.

Amazon rewards visibility. But that visibility becomes very expensive if you do not understand the economics behind it. The goal should not be to maximize sales. The goal should be to maximize profitable growth. That means understanding exactly how advertising, pricing, conversion rate, inventory costs, Amazon fees, and contribution margin work together. A brand doing $100,000 per month at a healthy margin is often in a stronger position than a brand doing $200,000 per month while barely making a profit.

The brands that scale successfully are the ones that treat profit as the primary KPI and view sales as the result of a healthy system.

Q2. Alex님은 PPC를 따로 떼어놓고 봐서는 안 되며, 총매출, TACoS, 기여이익, 이익과 함께 봐야 한다고 말씀하셨습니다. 창업자들은 성장 의사결정을 할 때 이 지표들을 어떻게 함께 봐야 할까요?
많은 창업자들은 PPC 지표를 따로 떼어놓고 봅니다. ACOS가 올라가는 것을 보면 곧바로 뭔가 잘못됐다고 생각합니다. 하지만 실제로 광고는 전체 비즈니스를 지원하기 위해 존재합니다.

제가 던지는 질문은 이렇습니다. 
총매출이 증가하고 있는가? TACoS는 안정적이거나 개선되고 있는가? 기여이익은 건강한가? 이익은 증가하고 있는가?
이 질문들에 대한 답이 “그렇다”라면, 더 높은 ACOS도 충분히 받아들일 수 있습니다.
예를 들어 어떤 브랜드는 시장 점유율을 확보하거나, 신제품을 출시하거나, 경쟁사로부터 랭킹을 방어하기 위해 의도적으로 광고비를 늘릴 수 있습니다.
중요한 것은 그 광고비가 전체 비즈니스에 긍정적인 영향을 만들고 있는지입니다.
저는 창업자들에게 Amazon을 각각 분리된 부서로 보지 말고, 하나로 연결된 시스템으로 보라고 권합니다.
광고는 랭킹에 영향을 줍니다. 랭킹은 오가닉 매출에 영향을 줍니다. 오가닉 매출은 TACoS에 영향을 줍니다. TACoS는 수익성에 영향을 줍니다.

이 관계를 이해하면 의사결정은 훨씬 더 명확해집니다.

Q2. Alex, you mentioned that PPC should not be viewed in isolation, but alongside total sales, TACoS, contribution margin, and profit. How should founders think about these metrics together when making growth decisions?
Many founders look at PPC metrics in isolation. They see ACOS increasing and immediately assume something is wrong. But in reality, advertising exists to support the overall business.

The questions I ask are: Is total sales increasing? Is TACoS stable or improving? Is contribution margin healthy? Is profit growing?

If the answer to these questions is yes, a higher ACOS can be completely acceptable.

For example, a brand may intentionally increase advertising spend to gain market share, launch a new product, or defend rankings against competitors. What matters is whether that spend creates a positive impact on the overall business.  I encourage founders to view Amazon as one connected system rather than separate departments.  Advertising influences ranking. Ranking influences organic sales. Organic sales influence TACoS. TACoS influences profitability. 

When you understand those relationships, decision-making becomes much clearer.

Q3. 브랜드가 월 $50K에서 $500K 규모로 성장할 때, 운영 시스템, 가격 논리, 성장 전략에서는 보통 무엇이 달라져야 하나요?
가장 큰 변화는 최적화에서 시스템으로 이동하는 것입니다.  

월 5만 달러 규모에서는 창업자가 많은 의사결정을 직접 관리할 수 있습니다. 하지만 월 50만 달러 규모가 되면 그 방식은 무너지기 시작합니다.
재고 계획이 더 중요해집니다. 리포팅이 더 중요해집니다.프로세스가 더 중요해집니다.부서 간 협업과 조율이 더 중요해집니다.
상업적인 측면에서는 브랜드가 가격과 수익성에 대해 훨씬 더 깊이 이해해야 합니다.  많은 셀러들은 여전히 매출이나 ACOS만을 기준으로 의사결정을 하지만, 더 큰 브랜드는 기여이익과 이익을 기준으로 관리하기 시작합니다.
성장 전략도 달라집니다. 작은 브랜드는 보통 잘 팔리는 제품과 키워드를 찾는 데 집중합니다. 반면 더 큰 브랜드는 오래 지속될 수 있는 경쟁우위를 만드는 데 집중합니다.  여기에는 더 강한 브랜드 포지셔닝, 더 나은 전환율, 개선된 고객 경험, 제품 확장, 안정적인 재고 운영, 그리고 더 정교한 광고 전략이 포함됩니다.
대부분의 경우, 월 $50K에서 $500K로 성장하는 것은 하나의 돌파구가 되는 전술을 찾는 문제가 아닙니다.
수백 개의 작은 의사결정이 시간이 지나며 일관되게 쌓일 수 있도록 하는 운영 시스템을 만드는 것입니다.

Q3. When a brand grows from around $50K per month to $500K per month, what usually needs to change in its operating system, pricing logic, and growth strategy?

The biggest shift is moving from optimization to systems.

At $50,000 per month, founders can often manage many decisions themselves. But at $500,000 per month, that approach starts to break down.  Inventory planning becomes more important. Reporting becomes more important. Processes become more important. Cross-functional coordination becomes more important. On the commercial side, brands need a much deeper understanding of pricing and profitability. Many sellers still make decisions based on revenue or ACOS alone, but larger brands start managing by contribution margin and profit. 

Growth strategy changes as well. Smaller brands often focus on finding winning products and keywords. Larger brands focus on building durable advantages. That includes stronger brand positioning, better conversion rates, improved customer experience, product expansion, inventory reliability, and a more sophisticated advertising strategy.

In most cases, scaling from $50K to $500K is not about finding one breakthrough tactic. It is about building an operating system that allows hundreds of small decisions to compound consistently over time.

그는 Amazon을 각각 분리된 부서나 기능이 아니라 하나의 연결된 시스템으로 봐야 한다고 말한다. 작은 브랜드가 월 $50K에서 $500K로 성장할 때 필요한 것도 단 하나의 돌파구가 아니다. 재고 계획, 리포팅, 프로세스, 가격 정책, 수익성 관리, 브랜드 포지셔닝, 광고 전략이 함께 작동하는 운영 시스템이다.
결국 Amazon에서 오래 성장하는 브랜드는 매출을 가장 먼저 보는 브랜드가 아니다.
수익을 중심에 두고, 수많은 작은 의사결정이 일관되게 쌓일 수 있는 구조를 만든 브랜드다.

The most important message in Alex Schulz’s answers is clear.
Amazon growth cannot be explained by a single advertising metric or a short-term tactic. 

A rising ACOS is not always bad, and growing revenue is not always good. What matters is whether total sales, TACoS, contribution margin, and profit are moving together. Advertising influences ranking, ranking influences organic sales, and organic sales connect back to TACoS and profitability. 

He argues that Amazon should be viewed not as separate departments or functions, but as one connected system. What a smaller brand needs when growing from $50K to $500K is not one breakthrough tactic. It is an operating system where inventory planning, reporting, processes, pricing logic, profitability management, brand positioning, and advertising strategy work together.

Ultimately, the brands that grow sustainably on Amazon are not the ones that look at revenue first. 

They are the brands that put profit at the center and build a structure where hundreds of small decisions can compound consistently over time.
